Founders usually look up fractional CPO pricing at one of two moments. Either the product roadmap has stopped matching what the business needs, or a full-time CPO search is about to start and someone has asked what it will cost. This article covers the price, what each price buys, and how to tell which level you need. For the service itself, see our fractional CPO services page.
The three tiers
| Tier | Monthly fee | Time | What it covers |
|---|---|---|---|
| Advisory | $8,000 | 1 day a week | Strategic guidance, roadmap review, product hiring calibration. No day-to-day ownership. |
| Fractional | $14,000 | 2 days a week | Embedded leadership: roadmap ownership, research, go-to-market and pricing, board updates. |
| Embedded | $20,000 | 3+ days a week | Near full-time CPO involvement: major re-platforming, go-to-market pivots or transitions. |
What decides which tier you need
Who is doing product work today. If you have a strong product manager or head of product who can run the day to day, Advisory adds the senior layer above them. If nobody owns the roadmap, you need at least the Fractional tier, because someone has to make the calls every week.
How much is changing. A steady product with a clear direction needs less time than a pivot. Re-platforming, a change in pricing or packaging, or a move into a new market all need someone close to full time for a while, which is what Embedded is for.
What is riding on it. A board meeting, a fundraise or a sponsor's value-creation plan raises the stakes on every product decision. More is riding on the answers, so more time goes into getting them right.
The tier can change as the work changes. Because terms are month to month, moving from Embedded down to Advisory once the team is set up is a change of tier, not a new contract.
How it compares with a full-time CPO
Our fractional CPO fees work out at roughly 30 to 40% of a full-time CPO's all-in cost, once base salary, equity, recruiting fees and benefits are counted. The bigger difference is time. A fractional CPO is usually embedded within two weeks. A full-time search takes months, and the new hire then needs time to ramp up.
That doesn't make fractional right for everyone. If product complexity needs a senior leader every day, and you can afford the hire, a full-time CPO is the better long-term answer. A fractional CPO can help you write that role and recruit for it.
What the first weeks look like
Every engagement starts the same way, whichever tier you choose:
- A first call to understand the stage, the team and the product problem.
- A two-week product audit: roadmap review, customer interview synthesis, retention and churn analysis, a go-to-market and pricing check, and an assessment of the product team. You get a written report ranked by business impact.
- A 90-day plan agreed with you before the retainer starts.
For private equity portfolio companies
Portfolio companies tend to need product leadership at awkward moments: a CPO leaves after close, the value-creation plan depends on a new product line, or pricing and packaging need rework before exit. Those situations usually call for the Embedded tier, which our service page lists for Series A and B companies in critical phases and for PE-backed portfolio companies.
Three things are worth knowing if you are an operating partner:
- Speed. For urgent gaps after close we have started inside 5 business days.
- Interim cover. Interim product leadership during a transition is one of the situations we take on, with a handover to a permanent hire.
- Product and technology together. Some portfolio companies need both a CPO and a CTO. We provide both roles, so one team owns what to build and how to build it. Our private equity page covers how we work with sponsors and portfolio companies.
What the work has looked like
At Mercer, a fractional CPO and CTO engagement saved $1M+ by stopping the wrong product investments and cut admin tasks by 40% with the same engineering capacity. At A'alda, a veterinary healthcare company, fractional CPO work and full platform delivery took the company through to an IPO in Japan. At Aesthetic Record, product strategy took the platform from basic medical records to a full practice management suite across 4,000+ US clinics.
The short version
A fractional CPO costs $8,000, $14,000 or $20,000 a month for one, two or three or more days a week, month to month with 30 days' notice. Pick the tier based on who owns product today and how much is changing, and expect to move between tiers as the work settles.
