The four weeks

  1. Week 1

    Decide

    Audit the current product, data, and AI stack. Pick one AI use case on ROI versus risk. Choose the model (Claude, GPT, Gemini, or open source) on quality, latency, cost, and compliance. Deliverable: a written decision memo covering use case, model, architecture, success metric, and risks (HIPAA, SOC 2, PCI, DPDP where relevant).

  2. Week 2

    Prove

    Build the golden dataset and eval harness before the feature. A working prototype on real, de-identified data. Deliverable: the eval harness in the repo, baseline scores, and a prototype demo to leadership.

  3. Week 3

    Build

    The production build with your team, covering integration, guardrails, human-in-the-loop review, logging, and cost tracking. Deliverable: the feature behind a flag in staging, with evals running in CI.

  4. Week 4

    Ship

    Release to a real user group, watch the evals and cost, fix issues, and write governance notes for procurement and investors. Deliverable: the feature live for real users, a 90-day AI roadmap, a handover pack, and a board or investor one-pager.

    Proposal

    A written proposal within 2 working days of the call. It names the commercial terms: 4 weeks, fixed price $18,000, 50% at signing and 50% after the week-2 prototype demo.

    Signing and kickoff

    We need repo and cloud access, one named product owner, and sample data. If access slips, the clock pauses and the price does not change.

    Four sprint weeks

    Decide, Prove, Build, Ship. The team is Ganesh plus senior KT engineers, working in your repo and your cloud, with your engineering team.

  5. 05

    Week-4 review

    The feature is live for real users, and you have a 90-day AI roadmap with 3 measurable outcomes. This is the review where the retainer is proposed.
